An AI WhatsApp agent should make customers feel helped, not trapped in a conversation with software. This guide is for businesses evaluating a managed setup and wanting to understand the work before they book a call.
Start with a narrow service promise
Write down the top ten questions your support team already answers. Good first candidates have an approved answer and a clear finish line: opening hours, appointment options, service coverage, order-process explanations and how to reach a human. Keep negotiations, refunds and account changes out of the first automated release unless you have reliable systems and approval controls.
For each question, record its current volume, what a correct reply looks like and the situation in which the agent must stop. This is a better specification than "make us an intelligent chatbot."
- Answer approved business FAQs.
- Collect a non-sensitive contact or booking request.
- Pass a summary to a named human queue.
- Flag uncertain or high-risk messages without guessing.
Prepare the answers before the automation
Create one source of truth: services, prices or quote policy, delivery coverage, support hours, exclusions, refund policy and contact details. Attach an owner and review date to each answer. If information changes weekly, agree on who updates it. If the price needs a custom quote, say so instead of giving the agent permission to invent a number.
Write examples of tricky customer language. "Can you do Saturday?" might mean support hours, a consultation or a service appointment. A reliable setup asks one clarifying question rather than picking a meaning on its own.
Define the human handoff
Make the phrase "speak to a person" work at any point. Route urgent or sensitive cases to staff and include the customer's latest message, relevant conversation context and what the automated system has already tried. Avoid making people restate the entire conversation.
Agree on who receives after-hours cases, how quickly staff can respond and what the customer hears while waiting. An honest handoff message is more useful than a false promise that someone is instantly online.
Check platform access and privacy
Before building, confirm ownership of the WhatsApp Business assets, the phone number, your Meta business access and who administers the integration. The WhatsApp Business Platform is different from only using the mobile WhatsApp Business app. Template and messaging requirements can change; check the current official platform information with your implementation partner.
Keep permissions limited, document what conversation data is stored and set a retention process. Do not ask customers to send passwords, one-time codes or payment-card details over a bot chat.
Test with failures, not just perfect questions
Run at least 25 realistic test conversations. Include typos, mixed-language messages, angry customers, questions with no approved answer, a request for an agent and a question containing sensitive personal information. Have a team member grade each outcome as correct, safe handoff or failure.

Launch, monitor and improve
Launch with a limited group or a single enquiry category, then review real conversations daily during the first week. Watch unresolved chats, transfers, customer corrections and repeated questions. Update the source material before attempting increasingly complicated prompts.

Decide what the agent is allowed to finish
Before you ask for a quote, split requests into three lanes. In lane one, the agent can answer and close the conversation using approved information. In lane two, it gathers basic details and creates a follow-up. In lane three, it immediately passes control to an employee. That boundary is much more useful than saying the agent should "handle customer service".

Prepare a handover sheet for the setup team
You can save days of back-and-forth by providing the following in one folder: approved FAQs, business hours and holidays, service areas, escalation contacts, the person who owns policy changes, an example conversation that went well, and five awkward conversations that did not. Make each answer traceable to a business owner. An instruction like "be helpful" is not an adequate knowledge base.
- Choose one number and confirm who controls its WhatsApp Business setup.
- List every system the agent may read and every action it may take.
- Set a maximum response expectation for human handoffs, including after hours.
- Write a rollback plan for a wrong answer or integration failure.
- Agree on success metrics before launch: resolved enquiries, handoffs, unanswered questions and staff effort.
What a safe first week looks like
Start with a contained category such as opening hours, booking enquiries or product availability. Have a staff member review transcripts daily, especially messages that the agent declined to answer. When a repeated question has no approved answer, update the knowledge base, not just the prompt. Expand to other categories only after the first lane is reliable.
